> Comfy's $25k bounty explicitly asked for an open-source Genjutsu, Higgsfield's legal letter blew it up, and Comfy's official side then promoted a same-name project. It was the only contest entry that runs out of the box on a 16GB GPU with the most features, so the traffic landed on it.

# A bounty, a lawyer's letter, two projects with the same name: how openjutsu hit 1700 stars in 11 days

**What it is** Give it a video and a photo of a character, and it swaps the person in the video for your character on your own GPU with one click. Camera, motion, and original audio stay intact. It's a free, open-source alternative to the paid cloud service Genjutsu.

**Why it blew up** Comfy's bounty offered $25k for an open-source Genjutsu. Higgsfield sent a lawyer's letter, which made it a bigger story. Then Comfy's official team pushed a project with the same name. Among the contest entries, it was the only one that ran in one click on a 16GB GPU and had the most features, so the traffic landed on it.

**B** **How you could follow** Don't build another open-source Genjutsu. Either build what it doesn't do well yet, like AMD, Mac, or low-VRAM versions, or watch for the next "platform bounty + closed-source hit" combo. Start the moment the contest opens, and build the one entry that actually runs locally in one click.

Grade B: the play is clear and repeatable, but this time it rode a one-off event, a contest and a lawyer's letter. The topic of face swapping is already taken by it and the official same-name version. Followers would have to fill gaps like AMD and low VRAM, or bet on the next event. Whispers in the niche

openjutsu is an open-source video face-swap tool that runs on your own GPU, positioned against Higgsfield's paid feature Genjutsu. The author, D3voz, is a small developer with 39 followers. They created the repo in Oct 26, and by Nov 6 it had 1,729 stars and 255 forks. It works, partly because it's more complete than its peers, and partly because it caught three waves of traffic others stirred up: Comfy's bounty contest, Higgsfield's lawyer's letter, and Comfy's official same-name project. Those three waves have passed, but the playbook behind them is worth learning.

### Oct 26, two "Openjutsu"s

2026 Oct 26 13:48 (UTC), D3voz created the openjutsu repo on GitHub. Six hours later, Comfy's official org created Comfy-Org/comfy-openjutsu. That night @ComfyUI tweeted "A few of us built OPENjutsu as a side project," with 38.5K views and 584 likes.

Same name, different product. The official one is a demo app: it runs on Comfy's cloud deployment with credits, and was tested on a 96GB GPU. One write-up calls it "more of a template than a product." The D3voz one is a one-click launcher. Its README says it was tested on an RTX 4060 Ti with 16GB and 64GB of RAM, and it has far more features. The official account's tweet is what made the word "openjutsu" go viral, so the people searching for it ended up at D3voz's repo. Search openjutsu today and his repo ranks first (11-06).

Whether the name clash was a coincidence or intentional, outsiders can't tell. D3voz was already using the name in commits from Oct 17, before the official project. His README also states that the frontend was built following Comfy's other official sample, comfy-reshoot.

### What it is

Give it a video and a character photo, click Generate, and the main character in the video becomes your character. The README says it "keeps camera, editing, motion, and original audio." The frontend is a small Next.js web page, and all the real work happens in ComfyUI installed locally: MiniMax H3 generates the video, SAM 3.1 tracks the person, and Qwen3-VL 8B reads the frame and writes prompts.

Modes include Simple (swap one lead), Advanced (1 to 4 characters, recognizing each person shot by shot), Object swap (change hairstyles and clothes, remove objects, replace backgrounds), and From picture, plus 17 relighting effects (Relight) and face and color fixes. The cost is speed: AlphaSignal reports that a 6-second 480p video takes 6 to 13 minutes to process.

The paid comparison, Genjutsu, is a cloud service at about $15 for 480 seconds at 2p, and about $1080 for 7.2p (LockerGnome, citing Higgsfield's pricing from September). openjutsu is free, provided you have an N-series card with 16GB.

### How the stars climbed day by day

| Date | star | Added that day | What happened those days |
|---|---|---|---|
| 10-28 | 66 | — | Reddit contest posts |
| 10-29 | 171 | +105 | Higgsfield's lawyer's letter goes public |
| 10-31 | 549 | +253 | Coverage by LockerGnome and AlphaSignal (10-30) |
| 11-02 | 1,021 | +264 | Single-day peak |
| 11-03 | 1,215 | +194 | Recommended by X repost account @Cipher_twt |
| 11-06 | 1,729 | +127 | Still adding over a hundred a day |

GitHub, daily stars. Forks at 255, roughly 15% of stars, which suggests plenty of people downloaded it and ran it themselves.

The most telling thing about this curve is that it isn't a single spike. In the same period, another project, Anil-matcha/open-genjutsu, reached 930 stars off the author's main X account posting "I just killed all Genjutsu apps," then added only single digits to the twenties per day, and now sits at 1,009. openjutsu added 100 to 260 per day for 9 days straight, a relay of one wave after another:

1. **Bounty contest (10-15)** : Comfy launched "Open Source Higgsfield" with about $25k total prize money and a $10k top prize, sponsored by MiniMax, BFL, LTX, and Runpod. The brief named an open-source version of Genjutsu as the goal, with a separate "open-weights only" prize (for an RTX 5090) and a bonus for using H3. The brief, the models, and the audience were all handed over by the contest. D3voz started writing two days after it opened.

2. **Reddit** : contest posts on r/StableDiffusion and r/comfyui titled "Openjutsu, one-click character swap for videos, fully local using Minimax H3 only," followed later by a Relight update post.

3. **Lawyer's letter (10-29)** : @ComfyUI publicly said Higgsfield had sent a lawyer's letter the night before, demanding the contest be taken down within 48 hours over use of Higgsfield's name and the CEO's likeness. Comfy refused, responding that "when people pay for an app that can be rebuilt as open source in two weeks, it's natural a closed platform feels uncomfortable." Posts about "Higgsfield suing ComfyUI" spread across Reddit, Facebook, and Instagram. People wanted to see what this "sued open-source version" looked like, and stars went from 171 to 549 over the next two days.

4. **Media and aggregators (from 10-30)** : AlphaSignal, LockerGnome ("passed 560 stars in a few days"), aifilmhq, plus a tutorial on running it on AMD Strix Halo.

5. **X repost account (11-03)** : @Cipher_twt posted "Why pay for AI video editing when you can run it locally for free," listed the features, and attached the GitHub link. 11-02 and 11-03 were the two days with the biggest daily gains.

6. **YouTube and Instagram shorts** : "Openjutsu: swap any person in a video with one photo," "I Tested the Most Popular Free Genjutsu on My RTX 3060," and an IG reel saying "everyone's paying Higgsfield credits, I tested an open-source version."

No sign it was featured on Product Hunt or Hacker News.

### Why this one and not the other entries

The same contest had a crowd of projects called "open-genjutsu": genjutsu-studio, kagami, another open-genjutsu, and so on. Most had only 2 to 9 stars. openjutsu won on a few plain things:

- **It actually runs on ordinary GPUs** . The official version needs a 96GB card, and the community's scattered H3 swap workflows make you wire up nodes yourself. Some on Reddit complained that "none of them are stable." openjutsu ships a one-click Windows launcher and runs on 16GB.

- **More complete than the rest** : multi-person, object swap, relighting, face fixes. The README includes comparison images and demo videos, so anyone sharing it can grab one screenshot and explain what it does.

- **Kept shipping right up to the deadline** : 10-29 and 10-30 were still adding Relight and video description, and the last push landed on the original deadline, 10-30. Afterward, there were 50 issues and PRs, all from real users hitting real problems, like "fails with no audio track" and "MemoryError on long 1080p videos." Someone asked for nix support, someone for a bilingual UI, and one person submitted over a dozen fixes at once.

- **The tech had just matured enough to barely work** : H3 weights were opened in August, ComfyUI natively supports SAM 3.1, and in September someone released an H3 face-swap LoRA. Two months earlier it couldn't have been built. Two months later everyone could.

To be clear, without this contest and that lawyer's letter, the same thing would probably have circulated only in the small r/comfyui crowd. Execution decided who got the traffic, but the traffic itself came from outside.

### Where it falls short

Users' complaints centered on whether it would run at all. In Nov 1, someone in a ComfyUI Facebook group asked, "Has anyone gotten good results with openjutsu? My first test completely failed." A reply said, "Keeps throwing memory errors, 9070XT, 32GB." The errors on GitHub are mostly out-of-memory, long videos, or missing audio tracks. It only supports N-series cards, so AMD and Mac users have to hack it together, which is why someone wrote a tutorial for getting it running on AMD.

There's one thing it can't control: the code is MIT, but the models aren't. H3 uses MiniMax's own community license. Some reports say it excludes certain regions, though that hasn't been verified.

Others are already charging money downstream of it: WaveSpeed launched an API called "Genjutsu Character Swap (OpenJutsu)" at $0.05 per run, with parameters matching openjutsu's Advanced mode (which version it's based on is unverified). CharGen also wrapped it in a paid credit model. One YouTuber tested it and said "it can't turn me into a dog," then built their own using a different model.

### If it were you

**One-line verdict** : openjutsu has claimed this spot. Building another "open-source Genjutsu" won't win stars. What's worth learning is the playbook, to be applied to a different topic next time. Grade B.

**Who it suits** : developers already in the ComfyUI community who can turn a workflow into a usable app within days, especially those who watch bounty contests, hackathons, and model releases.

**Who it doesn't suit** : anyone hoping to drive traffic with this topic alone. The contest closed in Nov 3, the same-name official version and openjutsu have already captured the search terms, and face swapping itself is moving to hosted APIs.

**How to do it:**

- Watch the combo of "platform bounty + closed-source paid hit." The platform sets the challenge, puts up the prize, and does the promotion. The closed product's price validates demand for you. Your job is to be the only entry that runs locally in one click. It's a competition on execution: a one-click launcher, running on ordinary GPUs, and a README whose first screen has comparison images and a video.

- If you still want to build in the face-swap space, do what openjutsu left undone: AMD and Apple Silicon support, a low-VRAM version that runs on 12GB or even 8GB cards, and long videos processed in segments so they don't blow up memory. These are the most common complaints in issues and chat groups right now, and each one is enough for its own project.

- Don't wait until you've shipped to write about it. They started two days after the contest opened, put it out a week before the deadline, and kept pushing on deadline day. The window was those two weeks of the contest.

**How to get seen** : follow its path. Post the entry and update threads in the matching Reddit subs; put a clear comparison with closed-source products in the README (price, where it runs); then wait for repost accounts and tech media to pick it up. The most useful move: match your project name and description to whatever word the platform's official announcements and the controversy are pushing.

**When it was too late** : this window has basically closed. Results weren't out yet (originally slated for Nov 6). If openjutsu wins a prize it will get another push, but that traffic belongs to it. The next chance is the next bounty or the next open-weights video model release, within two or three weeks of launch.

**What would show you misread it** : if openjutsu's daily stars drop to single digits over the next few weeks, and nobody wants the AMD or low-VRAM forks either, then this wave of interest was propped up by the event. Local video face-swap alone doesn't keep people around. Pick a different bet.

## D3voz/openjutsu: why it worked

> In one line: Comfy put up a 25k USD bounty for an "open-source Higgsfield," and Higgsfield's legal letter blew the story up. openjutsu is the only entry in the contest that actually turned Genjutsu's face-swap into something local, open-weights only, and one click to a video. The contest and the legal letter brought traffic to the topic, and it happened to share a name with Comfy's official sample app.

### 1. What it is

- A repo on D3voz's personal GitHub account, MIT licensed. It's a small Next.js front end running ComfyUI workflows in the background. Add a video and a character photo, click Generate, and the subject in the video becomes your character, while camera work, editing, motion and original audio are kept. Underneath it uses MiniMax H3 (video), SAM 3.1 (person tracking), and Qwen3-VL 8B (describing the scene and writing prompts). The "From picture / Relight" mode also uses FLUX.3 Klein (source: [repo README](https://github.com/D3voz/openjutsu)).

- Modes: Simple (swap one subject), Advanced (1 to 4 characters, identity matched shot by shot), Object swap (change or remove objects, replace background), From picture plus 17 Relight lighting styles, and post-processing (face fixes, color fixes). The README's test machine is an RTX 4060 Ti with 16GB VRAM and 64GB RAM. AlphaSignal says 6 seconds at 480p takes 6 to 13 minutes ([AlphaSignal](https://alphasignal.ai/news/openjutsu-brings-open-source-character-swaps-to-local-gpus)).

- Author D3voz: registered in 2023, 39 followers. Previous best work was a joy-caption GUI (91 stars) and audiobook-maker-pro (38 stars). A small developer in the ComfyUI scene with no big-account backing (GitHub API, 2026-11-06). Commit history starts on 2026-10-17 ("Add Openjutsu simple motion transfer app"), two days after the contest opened. The last push was 10-30, which was the original deadline. Commit messages include Co-Authored-By Claude Opus 5.5, so it was mostly built with AI coding.

### 2. Data

- Our GitHub data (repo_day): 10-28 66 stars → 10-29 171 → 10-30 296 → 10-31 549 → 11-01 757 → 11-02 1021 (single-day peak +264) → 11-03 1215 → 11-04 1398 → 11-05 1602 → 11-06 1729. It gained 1433 over 7 days, with 255 forks (fork-to-star ratio about 15%), and the suspect list is empty.

- The curve isn't a single spike: it ran 9 days in a row at +100 to +260 a day, which points to several rounds of spread (see the timeline below).

- There are more than 50 issues and PRs, many from real users: "fails without an audio track," "1080p long video MemoryError," nix support, a bilingual Chinese/English UI, and someone who submitted a dozen fix PRs (GitHub issues, 10-29 to 11-05). The high fork ratio plus these real error reports show people are running it locally.

### 3. Competitors

| Name | Where | Launched | Scale | How openjutsu differs |
|---|---|---|---|---|
| Higgsfield Genjutsu | Web (closed-source SaaS) | 2026-08-31 blog post, broad launch in late September (Magica says 9-21) | Higgsfield is a leading AI video platform. 15 seconds at 480p costs about $2,1080p to about $7.2. It's billed by credits, and some users say it quietly doubled in price. | Paid cloud service: videos up to 30 seconds, 30 reference images, 20 styles. openjutsu is free, runs locally, and uses open weights only, but needs your own 16GB GPU, and each clip takes several minutes. |
| Comfy-Org/comfy-openjutsu (the "Openjutsu" app on the comfy.org hub) | Open source + Comfy cloud | 2026-10-26 | 136 stars (repo 11-06); official tweet with 38.5k views | Same name. It's Comfy's own sample, relying on Comfy Developer Platform deployment and credits, tested on a 96GB GPU. The D3voz version runs locally with one click on consumer GPUs and has far more features (multiple people, objects, Relight). |
| Anil-matcha/open-genjutsu | Open source | Repo created in 2023, 10-29 republished under this name | 1009 stars, 10-30 already 930; after that, only single digits to the twenties per day | A spike from the author's X account ("I just killed all Genjutsu apps"), then it flattened. The D3voz version kept growing for 9 days. |
| akatz-labs/h3-character-swap-tool(H3 Character Swap LoRA) | Open source | 2026-09 base LoRA, repo 10-16 | 48 stars | It's the underlying LoRA and workflow that Comfy's official app is built on. No app for everyday users. |
| Other "open-source Genjutsu" projects: andrewloya/genjutsu-studio, abdullayevziyodulla/open-genjutsu, demoncase/kagami, bitu60970-droid, and others | Open source | 2026-10 | Each at 2 to 9 stars | Similar entries from the same contest that never took off |
| SegFault42/HeliosGen, Open-Higgsfield-AI, BeatDesign and other "open-source Higgsfield" clones | Open source | 2026-04 to 08 | 300 to 3300 stars | Does everything, no focus on video face-swap |
| Runway Aleph, Wireflow, etc. | Web | Predates Genjutsu | Big companies, commercial products | Paid cloud service |
| H3 face-swap workflows in the ComfyUI community (RunComfy, YouTube tutorials) | ComfyUI workflows | From ¥2026-09 | Scattered | You still have to wire up the nodes yourself. People on Reddit complain that "none of the H3 face-swap workflows are stable." openjutsu packed them into a one-click app. |

### 4. Growth: how users found it (timeline)

1. **10-15 Comfy launches "Open Source Higgsfield" contest** : 25k USD total prize pool, sponsored by MiniMax, BFL, LTX, and Runpod. It explicitly asks for an open-source version of Genjutsu, with a separate prize for "open weights only" (an RTX 5090) and an "H3 bonus" prize ($1000 in MiniMax credits) ([Comfy blog](https://blog.comfy.org/p/higgsfield-promised-to-open-source)). The topic, models, and target audience were all handed over by the contest organizers.

2. **10-26, two "Openjutsu" launched the same day** : the D3voz repo was created at 13:48 UTC; Comfy-Org/comfy-openjutsu was created at 19:54; @ComfyUI posted "A few of us built OPENjutsu" at 22:14 (38.5k views, 584 likes) ([X](https://x.com/ComfyUI/status/2114843030364795231)). The official side pushed the name hard, but their version needs cloud deployment and a 96GB GPU. The only version that runs locally is D3voz's. Search "openjutsu" now and the first result is D3voz's repo (Jina search, 11-06). **Whether the name clash is coincidence or deliberate can't be confirmed** : D3voz's commits already used the Openjutsu name 10-17.

3. **Reddit contest posts** : r/StableDiffusion "Here is my submission for ComfyUI's open source…", r/comfyui "Openjutsu, one-click character swap for videos, fully local using Minimax H3 only", and later "You can now use Relight in openjutsu" ([link](https://www.reddit.com/r/StableDiffusion/comments/1xgt2h1/)). Reddit blocked scraping, so post upvote counts weren't retrieved.

4. **10-29 Higgsfield sends a legal letter** : Comfy co-founder Yoland Yan and @ComfyUI publicly said Higgsfield demanded the contest be taken down within 48 hours, and Comfy refused ([X](https://x.com/ComfyUI/status/2115928993623109648), [explainx](https://explainx.ai/blog/higgsfield-cease-and-desist-comfy-open-source-higgsfield-challenge-48-hours-claimed-vs-verified-2026)). Reddit posts like "Higgsfield is threatening to sue ComfyUI" spread to r/StableDiffusion, r/comfyui, Facebook, and Instagram. A classic Streisand effect: everyone wanted to see what the "defendant's open-source version" looked like. Stars rose from 171 to 549 between 10-29 and 10-31, matching this period.

5. **Picked up by media and aggregators from 10-30** : AlphaSignal (10-30), LockerGnome / Chris Pirillo (10-30, "passed 560 stars in a few days"), aifilmhq (11-03), a WaveWeaver guide, and a cuttle.af write-up on running openjutsu on AMD Strix Halo (11-04) ([LockerGnome](https://lockergnome.com/openjutsu-free-local-video-character-swap-comfyui/), [cuttle](https://blog.cuttle.af/no-cuda-no-cloud-running-minimax-h3-video-swap-on-amd-strix-halo/)).

6. **11-03 X repost accounts** : @Cipher_twt posted "Why pay for AI video editing when you can run it locally for free… GitHub: D3voz/openjutsu" ([X](https://x.com/Cipher_twt/status/2117560667968569407)). 11-02 and 11-03 were the two days with the biggest daily star gains.

7. **YouTube and Instagram short videos** : Shorts "Openjutsu: swap any person in a video with one photo", "I Tested the Most Popular Free Genjutsu on My RTX 3060" (calling it the one with the most stars), and an IG reel "Everyone's paying credits for Higgsfield Genjutsu, so I tested an open-source version."

8. No evidence of ads, Product Hunt, or HN. Our x-radar local corpus has no related tweets indexed (query returned 0), so this relies on web search only.

### 5. Why it took off

- **The topic was ready-made and demand was already proven** : Genjutsu charges credits per second (480p, from $0.318/second, with Reddit complaints about price hikes), so users already found it expensive. The contest explicitly made "a free local version" the goal.

- **Platform events converged** : MiniMax H3 weights were open-sourced in August, ComfyUI added native support, SAM 3.1 landed in core, and an H3 face-swap LoRA came out in September. The tech had just become "barely runnable" on consumer GPUs, and the community was full of complaints that face-swap workflows were unstable.

- **A legal letter plus official same-name promotion amplified traffic twice** : Higgsfield's legal letter put the contest in the spotlight, and Comfy's official "Openjutsu" tweet pushed the name further. The D3voz version was the only one that ran locally out of the box with more features, so search traffic and recommendations landed on it.

- **Clearly more polished than the other contest entries** : one-click Windows launcher, Simple/Advanced/Object/Relight/face and color fixes, runs on a 16GB GPU, and the README has comparison images and demo videos. Other "open-genjutsu" entries at the same time mostly had single-digit stars.

- **Ongoing iteration and outside contributors** : 10-29 and 10-30 kept adding Relight and video descriptions, with many external PRs and real issues, so it didn't die after one wave.

### 6. Differentiation

Versus Higgsfield: free, local, open weights only, and no content moderation limits (runs locally, no cloud moderation). Versus Comfy's official same-name version: no cloud deployment, runs on a 16GB GPU, and adds multi-person, object, and Relight features. Versus other open-source contest entries: a tier higher in polish and UX. The differentiation is real and explains part of the run, but only part; the other half was timing and external amplification (the contest, the legal letter, the official same-name promotion). Without the contest, the same thing would probably have circulated only in the small r/comfyui circle.

### 7. Visibility and copycats

- Visibility: **spreading in niche circles and starting to break out** . Covered by tech media like AlphaSignal and LockerGnome, reposted by X accounts, and reviewed on YouTube. No revenue, and it can't have revenue (MIT, runs locally).

- Copycats and commercial takeovers: WaveSpeed launched a "Genjutsu Character Swap (OpenJutsu)" API at $0.05 per use ([WaveSpeed](https://wavespeed.ai/models/wavespeed-ai/openjutsu/character-swap)), with parameters (1 to 4 images plus roles) matching D3voz's Advanced mode; which version it's based on is **unverified** . CharGen packaged it as a paid credits model. A YouTube creator tested it and said "it can't turn me into a dog, so I built my own with SCAIL-2." Anil-matcha's open-genjutsu was a copycat at the same time. WaveWeaver used its name for SEO traffic (opening issues in the repo to advertise).

### 8. What others can learn

- Watch for the window of "platform-run bounty + closed-source hit": the contest hands you the topic, the models, and the promotion channels. Build the only version that is "local, one-click, and actually runs," and you can ride the traffic from the whole contest and the controversy.

- Packaging scattered, unstable community workflows into a one-click app (Next.js + @comfyorg/sdk) is a low bar and highly appealing to ComfyUI users.

- How the money comes back: open source doesn't make money directly. The money is in downstream API hosting (WaveSpeed and CharGen are already doing this) and cloud one-click templates (Runpod or the Comfy hub). The original author didn't make a hosted version, so that spot is still open.

### 9. Still unclear

- Contest results: the announcement was originally set for 11-06; the Comfy page now says 11/10, with the deadline pushed to 11/3. Whether openjutsu won a prize is unknown. A win would bring another push.

- Whether the same name was coincidence or intentional, and whether D3voz has any connection to the Comfy team: unverified.

- The upvote counts on the original Reddit posts, and how many stars each channel brought in: not retrievable.

- MiniMax H3's license reportedly excludes the EU, UK, South Korea, and the US (aifilmhq), **unverified** . If true, commercial hosting carries compliance risk.

- Whether WaveSpeed's OpenJutsu is based on the D3voz version or the Comfy version: unverified.
