Running trending video models on a 8GB GPU: FreeVideo gained 2,800 stars in a month by way of "a one-click installer built by the paper's author himself"
What it is An open-source local video generation tool: download one installer, and it automatically sets up ComfyUI and the models, letting an ordinary PC with 8GB of VRAM run the trending MiniMax H3 video model.
Why it took off After H3 was open-sourced, most people wanted to try it, but mainstream 8GB cards couldn't run it. The author of the acceleration model personally turned it into a one-click installer. On the open-source day, a veteran Bilibili ComfyUI tutorial creator posted a video. Add Chinese community groups, offline cloud-drive bundles, and a benchmark table of user-shared configs, and word of mouth spread on its own.
BHow you could follow it Don't copy just this H3 one; that slot is already taken. Watch the next trending open model: within two weeks of its release, build something that "runs on 8GB + one installer," or fill the gaps FreeVideo skipped, like AMD / Apple Silicon / non-ComfyUI versions. On open-source day, find a matching tutorial creator to publish a video at the same time.

FreeVideo is an open-source local video generation tool: download one exe, and it automatically sets up ComfyUI, the environment, and the models, letting an ordinary PC with 8GB of VRAM and 16GB of RAM run MiniMax H3, the most-talked-about open video model of the second half of this year. It was open-sourced in Oct 2, reached 6 2,809 stars by Nov, and its Windows installer was downloaded about 58k times. Below: whose problem it solves, where the stars came from, how many others are already in this lane, and how to borrow its path if you want to build a project that earns stars the same way.
A lab computer, and ChatGPT shut off
In Oct 5, a university professor in Japan posted a hands-on test on note.com titled "The GPU held up; what stopped was my work." His machine was the Windows PC in his research lab with an RTX 3060 Ti, 8GB of VRAM, and 16GB of RAM. In his words, "Taking this on to challenge the latest local generative AI, it's no surprise if someone asks, 'You're serious?'"
The result: a 1280×704, 10-second, 243-frame video generated successfully, taking about 25 minutes. What stopped him wasn't the GPU but the memory. When the install reached 87%, FreeVideo's own memory guard judged that going further would cause problems and halted. The first test run also failed entirely, again because free memory was too low. He closed the browser, ChatGPT, and other software, and only then got it running. He had it generate a clip of Japanese women's basketball, "from dribbling to layup, it held together; the hands, ball, and bodies had no major breakdowns."
The article shows two things: the "runs on 8GB" promise FreeVideo makes is real, but the cost is speed, and you have to give up the whole computer to it. More people are willing to pay that cost than you might expect.
Whose problem it solves
MiniMax H3 launched in Jul 31, open weights came in August, and ComfyUI supported it the same day. But ComfyUI's official blog is clear: the smallest version needs about 42.5GB of total memory. Yet the people who run local AI mostly have RTX 4060, 3060, and assorted gaming laptops with 8GB of VRAM. Posts like "8GB VRAM, 32GB RAM, where does H3 start?" kept showing up on Reddit r/StableDiffusion, Zhihu, and Bilibili.
FreeVideo catches exactly these people. Its base is a 8-step distilled H3 acceleration model (VDN-H3, open-sourced in early September with a paper), plus a layer that "arranges things according to your hardware": 30-series and gaming cards use int8, workstation cards use FP8; it automatically plans whether weights live in VRAM, RAM, or on disk and when to prefetch. The README says an RTX 3090 produces a 5-second clip, and switching to int8 makes it about 2.3× faster.
The key is who built it. The project team has 5 people, including Haocheng Xi and Chenfeng Xu, who are also authors of that acceleration model paper. The team comes from the Berkeley circle around Kurt Keutzer's group, with compute sponsored by a research institute. Another project under the same account, FreeToken (running large models on an ordinary PC), blew up on X in August, reaching 16k stars. In other words, the headline "H3 on 8GB" holds up because the acceleration model's author built the consumer version himself, and others can't copy that part.
Where the 2,800 stars came from
Look at the curve first (GitHub, 11-06):
| Timeline | star | Notes |
|---|---|---|
| Sep 14 | — | A Windows preview was already on the release page; about two weeks before open-sourcing it was tested in a small beta (inferred) |
| Oct 2 | Open source | |
| Oct 9 | 1,367 | About 190 stars/day in the first week, the fastest stretch; single-day peak +10-11 at 168 |
| Oct 16 | 1,962 | |
| Nov 6 | 2,809 | In the last 7 days +340, more than the 7 over the first 230 days; forks 336 |
The stars mainly came from these places:
Bilibili ComfyUI power user shipped a video on launch day. The README thanks two Bilibili creators, "AIwood爱屋研究室" and "T8star-Aix", for testing. T8star has been making tutorials on "open-source video models + one-click bundles" for years, going from CogVideo and Mochi onward, and his audience is exactly the 8GB GPU crowd. His post was titled "MiniMax H3 runs on low VRAM (8GB) and it's a gift for beginners! Mac supported! The easiest-to-use, high-quality project FreeVideo is open source!" The ComfyUI version of H3's text encoder was also uploaded to HuggingFace by him, and FreeVideo uses it directly.
Chinese-language support is thorough. The README is bilingual (Chinese and English), with QQ and WeChat group links, plus an offline installer on Quark Drive. Downloading tens of GB of models from HuggingFace is too slow in China, and this step removes a major reason people give up. On Oct 15, Weibo tech blogger "Simon的白日梦" reposted it, 72 reposts. Zhihu, CSDN, and Smzdm all have articles titled "8GB running H3."
English-language tech newsletters and Reddit. AlphaSignal published a write-up on Oct 4. Reddit's r/LocalLLM and r/BestGitHubRepos have discussion threads. X was almost silent: the big accounts that promote H3 never mentioned it, and in the last 90 days, searches turn up close to zero discussion. Its home turf is Bilibili, Chinese communities, and Reddit, not X.
It pulls users' articles into the README. The official docs have a dedicated "Community thanks" page listing Chinese, Japanese (the opening article), Korean, and Russian YouTube posts, plus an English long-form piece, each with a backlink. The Korean post's title ends with "and a one-line license Korean users should read first". Model licenses carry regional restrictions, and someone is out there warning people about it.
Make users share their setups. The app has a one-click diagnostic report that auto-files a GitHub issue, titled like "[Report] RTX 4060 Laptop GPU 8 GB · 1344×768 · 10.1 s" (several of these show up on 11-06 alone). The reports feed a "Community benchmarks" table in the README: which card, how much memory, what resolution, how long a video, how long it took, and how much faster each version got. So most of its 398 open issues aren't bugs. They're users flexing their cards. Generated videos can also be exported as share images showing the GPU model and render time.
Note: the "10.1 s" in the title is the video length, not how long it takes to render. In the table, a 4060 laptop needs about 21 minutes to render a 10-second video, and a 5060 with 8GB + 16GB of RAM takes 77 minutes for 15 seconds. It really is slow, but users are still posting about it.
Releases are coming at a near-daily clip. From Oct 2 to Nov 6, it went from v0.1 to v0.4.34. On Oct 7 alone it shipped 6 versions: half-resolution previews, four quality tiers, a Mac build, long videos, timeline editing, and on Oct 13 it added "let Claude Code or Codex act as an agent to make videos automatically." The auto-update file was fetched roughly 488k times (GitHub release page counts, 11-06). These are check counts, not user counts, but they suggest people who installed it keep reopening it.
No sign of star farming: the fork-to-star ratio is about 12%, and the people filing reports are a wide range of different accounts.
How crowded is this lane
Very crowded. Roughly 30 GitHub projects with 300+ stars relate to "running H3 on small GPUs" (estimate):
| Project | Scale (November) | Compared with FreeVideo |
|---|---|---|
| Official ComfyUI H3 support | ComfyUI 145k stars | Full model; you assemble workflows yourself and VRAM requirements are high |
| WanGP | 11K stars | Long-running low-VRAM Web UI, starts at 6GB; added H3 in August, but sits outside the ComfyUI ecosystem |
| Community GGUF quantized builds | Several Reddit threads | Cuts VRAM through quantization, with quality loss |
| Pinokio | 8,400 stars | Generic one-click installer shell with no acceleration of its own |
| antirez/h3.c | 3,000 stars | Pure C engine written by a Redis author, Mac only |
| Assorted H3 workflows and director nodes | Hundreds to 2,700 stars | Solves "how do I use it," not "my GPU can't handle it"; can be stacked with FreeVideo |
| Hailuo App, MiniMax API, fal | Big | Cloud, pay per generation, content moderation |
Competitors either only reduce VRAM, only make things easy, or only accelerate. FreeVideo is the one doing all three while staying inside ComfyUI (power users can add LoRAs and edit nodes, and dragging a generated video back onto the canvas restores its parameters). But the moat is shallow: the acceleration model's weights are open, and official ComfyUI and WanGP are both chasing it. Growth has already dropped from roughly 190 stars/day in the first week after launch to about 50 stars/day. It's a leader in this niche, not a breakout hit.
Where it falls short
Issues from Nov 6 show several gaps: "When will the AMD GPU launcher ship?" (in Chinese), "No NVIDIA driver was found" (same person, filed two days in a row), "Access denied," and "This isn't a ComfyUI folder." The Mac build is only a preview and hasn't passed Apple notarization. The Japanese teacher at the top didn't use the exe because someone on X claimed Windows Defender flagged FreeVideo.exe as a trojan (it didn't flag on his machine). These are the openings for followers to move into.
If it were you
B: Worth trying, but don't copy H3 alone. FreeVideo's path, which is to build the layer that makes the latest open model run on mainstream hardware with one-click setup, is a proven route to stars. But the H3 slot is already packed, and its strongest piece (the acceleration model built by the author himself) isn't something you can get.
Who it suits: developers who understand inference optimization (quantization, VRAM scheduling, kernels); people with AMD, Intel, or Apple Silicon machines ("non-NVIDIA") willing to grind through compatibility; or creators who already make AI tutorials on Bilibili or YouTube and have an existing audience.
Who it doesn't suit: people who can only wrap a Gradio interface around something (Pinokio and dozens of bundles already cover that layer), or anyone without a GPU who can't test dozens of hardware combinations.
How to do it: pick one of three paths. (1) Watch for the next hot open model (video, image, or speech), and within two weeks of release ship "runs on 8GB + one installer," with the VRAM figure in the title. (2) Fill a gap FreeVideo left open: H3 on AMD GPUs (ROCm / DirectML), Intel integrated graphics, or Apple Silicon. People are already asking for these in the issues. (3) Build for a different ecosystem: it's tied to ComfyUI, so make a standalone desktop app for people who don't want to touch ComfyUI. Whichever path you take, copy two things it does well: sign your installers, ship an offline package, and warn users proactively when memory is short instead of crashing. Add a one-click benchmark submission, and aggregate users' cards and timings into a table in your README.
How to get users: in the first two weeks after open-sourcing, run a closed beta with two or three relevant tutorial creators, so they publish videos the day it goes public. Keep the README bilingual, link a QQ group or Discord and a Chinese cloud drive, post to AI newsletters like AlphaSignal and Reddit's local-AI subreddits, and pull in other people's write-ups with backlinks. The more people write about you, the more will.
When to move: the window for H3 has mostly closed (it's been open-source for three months and the leaders are set). The window for the "next model" runs one to two months after it opens, so the earlier the better.
What would prove this read wrong: (1) if official ComfyUI or WanGP matches FreeVideo's H3 speed on 8GB before year-end, the "low-VRAM one-click bundle" layer gets absorbed upstream, and install experience alone won't earn stars; (2) conversely, if an individual developer's AMD or Mac H3 tool passes 1,000 stars within a month, then the "fill the hardware it skipped" path is viable.

One line
FreeVideo is a local video generation "bundle + inference engine" from a UC Berkeley-linked team (FlashML, the makers of FreeToken). One exe/dmg/AppImage installs ComfyUI, the models and the environment, uses OpenVDN's 8-step VDN-H3 distilled model, and runs MiniMax H3 (with native audio) on an ordinary PC with 8GB VRAM and 16GB RAM. It works because it sits in the gap left by "the hottest open-source local video model after MiniMax H3 opened up, which most people's GPUs can't handle." It packs research-grade acceleration (VDN 8-step plus VRAM/RAM/disk scheduling) together with one-click install for non-experts, then spreads through word of mouth from big Bilibili ComfyUI creators, AlphaSignal, Reddit and multilingual bloggers.

The data card's claim that "398 open issues is high, maintenance pressure is heavy" needs correcting: most open issues are benchmark/diagnostic reports submitted in one click from inside the app (each line of the README "Community results" comes from one report), not a backlog of bugs. It works more like a community mechanism where users show off their setups.
2. Competitors
MiniMax H3 (Hailuo 3.0) launched 7-31, with weights opened in early August, and ComfyUI supported it natively on day one (blog.comfy.org). Since then a lot of approaches to "running H3 on small GPUs" have appeared. FreeVideo is neither the first nor the only one:
| Competitors | Form | Launched | Scale | How FreeVideo differs |
|---|---|---|---|---|
| ComfyUI native H3 + dynamic VRAM | Open source | 2026-07-31 day one | ComfyUI 145k stars | Official full-precision models, you assemble the workflow and download the models yourself. FreeVideo adds a 8-step model, adaptive scheduling and one-click install on top |
| Unsloth / community GGUF quantization + ComfyUI | Open source | 2026-08 | multiple posts on Reddit r/StableDiffusion | Relies on quantization to cut VRAM, with image quality loss and poor fit with ComfyUI dynamic VRAM. FreeVideo uses int8/FP8 + streamed weight loading |
| WanGP(deepbeepmeep) | Open-source Web UI | 2025-02 repo created, H3 added in August | 11.4k stars | An established "low-VRAM GPU for the budget-minded" option, from 6GB up; not in the ComfyUI ecosystem. FreeVideo is a ComfyUI plugin + desktop launcher |
| Pinokio(cocktailpeanut) | One-click installers | 2023 | 8.4k stars; the author pushed H3 on X | Generic shell, underlying engine often WanGP; no in-house inference optimization |
| OpenVDN/vdn-minimax-h3, Saganaki22/ComfyUI-VDN-H3 | Open-source models / nodes | 2026-09-02/03 | 669 / 244 stars | The same VDN-H3 model, but aimed at researchers and ComfyUI veterans, mainly on datacenter GPUs. FreeVideo is consumer-grade delivery by the same people (Haocheng Xi and Chenfeng Xu are both VDN paper authors) |
| antirez/h3.c | Open-source C engine | 2026-08-09 | 3,028 stars | Mac only; FreeVideo focuses on Windows NVIDIA cards, with Mac as a preview |
| ComfyUI H3 workflows / director nodes (AIMixer Director 2.7k, NikoDemon80 Motion-Context 1.35k, nkxx188 Easy 884, etc.) | Open-source workflows | 2026-08 | Hundreds to 2.7k stars | They solve "how to use it", not "it won't run"; they can be stacked with FreeVideo |
| Mac desktop tools (Imagination Studio 592 stars, ltx-video-mac 449 stars), SimpliGen and others | Desktop apps | 2026-08~10 | Small | Different platforms or closed source |
| Hosted: Hailuo App / MiniMax API / fal / RunPod | Cloud | 2026-07-31 | Big | Pay per use, with moderation; FreeVideo's pitch is "local, free, unlimited" |
Bottom line: the niche is crowded (roughly 30 repos on GitHub related to MiniMax H3 with ≥300 stars). FreeVideo's position is the one that offers all three at once: a 8GB card, one-click install and research-grade acceleration.
3. Growth tactics (evidence)
- Platform event / timing: after MiniMax H3 opened up it became the hottest local video model of the second half of 2026. MiniMax officially maintains awesome-minimax-h3-integration, and running H3 on 8GB keeps coming up on Reddit, Zhihu and Bilibili ("Minimax h3 with 8gb vram and 32gb ram. Where do i start?" r/StableDiffusion). The demand was already there, and FreeVideo caught it.
- Bilibili ComfyUI power-user got early beta access, posted a video the day it went open source: the README specially credits AIwood爱屋研究室 and T8star-Aix" for testing the project and giving feedback; T8star posted "MiniMax H3 runs on low VRAM (8G), beginner-friendly! Mac supported! The easiest-to-use, high-quality project FreeVideo is now open source!" (BV1QnpP69Erv). T8 has spent years making "open-source video model + one-click bundle" content, and the audience is exactly the target user. The windows-preview release page 9-14 is already up, suggesting a small closed beta about two weeks before open-sourcing (inferred).
- Chinese distribution setup: bilingual Chinese/English README, QQ and WeChat groups, Quark cloud offline packages (HuggingFace downloads are slow inside China), the tech blogger "Simon的白日梦" reposted it 10-15 times on Weibo (72 shares, sina.cn), and Zhihu, CSDN, Tencent Cloud developer pages and 什么值得买 all have articles on running H3 on 8GB.
- English tech media and Reddit: AlphaSignal published 10-04; tutorial sites like artrealmai and mindstudio; Reddit threads in r/LocalLLM, r/LocalAIForge, and r/BestGitHubRepos (at 2.5k stars) discussing it; YouTube has 8GB-to-H3 tutorials (not verified whether they cover FreeVideo specifically).
- Multilingual organic long-form posts: the official community-thanks page lists Chinese, Japanese (note.com RTX 3060 Ti benchmarks), Korean, a Russian YouTube video and an English long read (Satyajit Ghana breaking down the planner). The team actively collected, credited and linked these back, encouraging more people to write.
- In-app sharing mechanism: generated results can be exported as share images/videos stamped with generation time and GPU. One-click diagnostic report submission becomes an issue and feeds into the Community results table. Users post "my 4060 laptop 10 makes a clip in seconds", which is both word-of-mouth material and a setup reference for newcomers.
- Momentum from its sibling FreeToken: FreeToken, from the same author (runs big MoE models locally), 8-21 blew up on X (Andy_ShuoYang's first post got about 1.09M views, Yuchenj_UW's about 320K views; x-radar), 16.7K stars. The FlashML account has 329 followers. Whether FreeVideo gets traffic from FreeToken is unverified.
- Almost no buzz on X: searching the x-radar local corpus for "FreeVideo" returns 0 posts in the last 90 days. Big accounts pushing H3 (cocktailpeanut, MiniMax_AI) did not mention it. This is clearly different from FreeToken's X playbook. FreeVideo's main channels are Bilibili and Chinese communities plus Reddit and blogs.
No signs of ad buying, paid acquisition or star farming found: fork-to-star ratio about 12%, normal. The diagnostic-report issues come from many different accounts.
4. Why it took off
- Demand is real and concentrated: 8GB VRAM is the mainstream tier for RTX 4060/3060 and laptops, while the official full H3 needs 40GB+ (the Comfy blog: even the smallest variant needs 42.5GB total RAM). "Run the hottest model on 8GB" is itself a sharing hook.
- The technology is real: the team comes from the VDN paper circle (Haocheng Xi is one of the SageAttention/VDN authors, in Kurt Keutzer's group). It uses 8-step distillation, picks int8/FP8 by card type, and streams and prefetches weights. It is not simple quantization; RTX 3090 v0.3 int8 speedup is about 2.3x (README).
- Lowering the bar for beginners: one exe installs ComfyUI, the environment and the models automatically, reuses models you already have, and installs offline. The installer's about 58k downloads suggest most people are ordinary users rather than doing git clone.
- Why people stay: frequent updates (50+ versions in a month), half-resolution previews, minute-long videos, timeline editing, and letting Claude Code/Codex act as an agent to generate clips automatically (v0.4.0), plus community LoRAs. The auto-update manifest fetched 488k times suggests installed users keep opening it.
- Free, uncensored, no limits: vs. Hailuo/cloud pay-per-use; Chinese articles just call it "uncensored video."
- No revenue: Apache-2.0 code, model under MiniMax community license (with region and use restrictions); compute sponsored by Impossible Research. The research team is trading open source for influence, not running a business.
5. Differentiation
Competitors either only cut VRAM (GGUF/WanGP), only make it easy (Pinokio/workflow packs), or only speed it up (VDN/SGLang for data centers). FreeVideo is the only one that packages "paper-grade acceleration model + hardware-adaptive scheduling + one-click desktop install + still the ComfyUI ecosystem (add LoRAs, edit nodes, drag the video back onto the canvas to restore parameters)", and it's built by the author of the acceleration model himself. That combination is why it took off: the headline pitch ("8GB") holds up because there's real tech behind it, beginners can use it because there's an installer, and power users don't balk because it hasn't left ComfyUI.
But the moat is shallow: VDN-H3 weights are open, and ComfyUI's native dynamic VRAM and WanGP are catching up. Growth slowed from ~190 stars/day in the first week after open-sourcing to ~50 stars/day (with a small rebound in early November). It's "one of the leaders in a niche," not a breakout hit.
6. How many people have seen it
Word of mouth is within the local AI video / ComfyUI circles (Bilibili, Reddit, AlphaSignal, multilingual blogs). X big accounts and mainstream tech media haven't covered it, and there's no public revenue to report. No direct copycat found, but "low-VRAM H3 packs/workflows" were already crowded.
7. Takeaways
- After a hot open-source model drops, the layer that makes it run on mainstream hardware with one-click install has a window of about 1~2 months after release.
- Before open-sourcing, get big Chinese creators in the vertical to beta-test, and have videos go up the same day the code is released. Pair it with QQ/WeChat groups and domestic cloud-drive offline packages.
- Build "share your config and benchmark" into the product (share images with GPU and timing, diagnostic reports auto-compiled into a table from issues). Good for word of mouth and user hardware data at once.
- Stay inside the ecosystem users already have (a ComfyUI plugin) instead of starting from scratch, and use a desktop launcher to catch beginners.
- Actively collect community articles, thank them, and link back to encourage remixing.
8. Uncertain
- The auto-update manifest's 488k count is pull requests, not deduplicated users; the active user base is unknown.
- The beta scope before open-sourcing (9-13 to 10-02) and windows-preview download numbers weren't checked in detail.
- Whether FreeToken funnels users to FreeVideo, or whether FlashML ran separate promotion on X/Xiaohongshu/Douyin, is unverified (the x-radar corpus may be incomplete).
- The source of the 11-02~11-04 small rebound (40~100 per day) wasn't identified.
- The model license has regional restrictions; whether that blocks commercial use in the US/Europe wasn't assessed.
