> Before, making a floor plan in HA meant knowing SVG or Blender and writing YAML. This one gets you from nothing to a finished 3D plan on the first try. The author is a smart-home TikToker with 43k followers who ships a new version every day with Claude Code, films a video, and replies to comments. After one 10-06 video with 120k views, the repo gained 540 stars in 12 days.

# A German blogger with 40k followers shipped 75 versions in five weeks with Claude Code: how NeonPlan got 3 D's 1000 stars

**What it is** A Home Assistant add-on: draw your floor plan directly in HA and show the whole house in neon 3D, with lights, blinds, and cameras controllable with a tap. It runs on an old tablet too.

**C** **How you could follow** Don't build another 3D floor-plan tool for HA. Either move to ecosystems like openHAB or ioBroker where nobody has done this yet, or build what every floor-plan plugin lacks: converting photo or PDF floor plans into models. The most worthwhile thing to learn is the approach of "someone with an audience shipping with AI daily and using comments as the demand pool," applied in a different niche.

C grade: its stars come from the author's own 40k-follower short-video account, which followers can't borrow. HA 3D floor-plan tools have already been joined by a dozen-plus AI-written clones since October, with a fully free fork chasing it. The approach is worth learning, but head-on imitation isn't worth it. Spreading within a small circle

German smart-home TikTok creator Torsten (Mastershort on GitHub, @quit_your_day_job on TikTok, 43k followers) built a Home Assistant add-on: draw your floor plan directly in HA and show the whole house in neon 3D, with lights, blinds, and cameras controllable with a tap. The repo is 40 days old with 1056 stars. The product does fill a long-standing gap, but the stars mainly came from his own short videos. In October, the category suddenly saw a dozen-plus AI-written clones, and someone forked it into a fully free version. If you want to copy it to earn stars with a floor-plan tool now, you're late; what you can take away is his method.

### A video with 120k views

In Oct 6, Torsten posted a vertical TikTok video with the caption: "Now you can draw your floor plan in Home Assistant very easily. Place your lights, blinds, and windows, and control everything. It runs on an old tablet too. Design it on a computer, then build a card, and the whole house is controllable in 3D." The footage is him filming his phone at the screen, with colorful lights on in the room.

By 11-06 this video had 122k views and 2,324 likes, the highest of all NeonPlan videos (TikTok, 11-06). Half the comments asked for the link ("what's the site called?" "where do I find the program?"); the other half made requests: "can you do curved walls?" "it'd be nice if the blinds were motorized" "can you set wall thickness directly?" The most-liked comment was a critique: "Can you make it shake a little more?" (47 likes). The second was from someone already using it: "I gave my floor plan to Claude and the AI drew all three floors in ten minutes" (15 likes).

10 days later, 10-16 he posted: "Because so many people wanted it, the curtains now close automatically, the motorized screen can be lowered, and the awning can be retracted and extended."

### What it is

A third-party integration installed via HACS (Home Assistant's community plugin store), plus a dashboard card. The flow: draw your rooms in HA, bind each room to an existing HA "area", devices are placed automatically, then a live 3D view where lights glow in their real colors and curtains move. You can also import layouts from Sweet Home 3D, iPhone LiDAR scans, DXF, and Floorplanner. The README even includes a template for "have AI draw your floor plan", and the commenter who finished three floors in ten minutes used exactly that. He also built a tablet quality mode that skips redraws when nothing changes, so it runs on the old Fire tablets mounted on walls, which lots of HA users do.

Code is MIT open source, the core is free. Money comes from the shop on his own website: a one-time €29.90 for the furniture pack for regular rooms; Pro plugins (energy, cars, cameras) cost extra; a €79 "Supporter Pass 2027" covers everything through the end of 2027. Sales numbers aren't public.

The repo contains a CLAUDE.md that says "talk to users in German" and "after each phase: bump the version number... tell users in German what's new." So the code was written by Claude Code, and he handles requirements, acceptance, and filming. 9-27 repo created, 10-01 v1.0,11-04 released, v3.0 released, 75 versions and 1,084 commits in total.

### When the stars came

| Date | star | What happened those days |
|---|---|---|
| 09-27 | 0 | Repo created; the next day he posted the first TikTok, "a small side project", 23k views |
| 10-01 | — | v1.0 launch video, 53k views; 10-02 posted to the HA official forum |
| 10-06 | — | The 122k-view video |
| 10-09 | 540 | First day-by-day data, 12 days after the repo was created |
| 10-10 | 611 | Largest single-day gain of +71,40 stars |
| 10-21 | 819 | Entered the HACS default store, searchable as "NeonPlan" |
| 11-02 | 980 | German HA top creator simon42 posted about it |
| 11-04 | 1021 | v3.0 released, +26 in a single day |
| 11-06 | 1056 | Last 7 days +104, first 7 days +111; 116 forks |

Data: GitHub daily stars / forks (from 10-09), TikTok views (read 11-06).

The first 540 came in over 12 days, lining up with the 10-01 launch video and the 10-06 120k-view video (inferred: there was no day-by-day data before 10-09, only the timing lines up). After that it settled at 10 to 25 a day, with only a small bump from the HACS store listing. The author's GitHub account was created 2013 years ago and has only 39 followers, so he has no reputation on GitHub; the stars came from outside GitHub.

Another ratio: from 9-28 to 11-04 he posted roughly 45 NeonPlan videos, totaling an estimated 400K+ views, for just over a thousand stars, about 0.25%. Most viewers are Germans who want to make their homes fun, not GitHub users.

### Why this one

**The gap had been open for eight years.** HA users long wanted a floor plan dashboard. ha-floorplan, 2017 years old, has 1,738 stars, but it requires drawing SVGs in Inkscape and binding devices in YAML. Later tools like floor3d-card and the Sweet Home 3D plugin require modeling first in Blender or Sweet Home 3D. NeonPlan was the first to put the editor inside HA: draw it and you get a 3D view, no CAD, no YAML.

**The product itself is video material.** Neon-glowing little houses, lights that change color when switched on, curtains that move on their own: vertical video gets it instantly. The person building the product and the person filming it are the same.

**The comments section is the feature backlog.** Many of the 45 videos have titles like "Antwort auf @someone", meaning a video answering a comment: the feature you asked for, built a few days later, shown to you on camera. Basement, walking through the house, 24-hour replay, voice, pool, pets, Christmas decorations, 3D-printing your house... something new to film every day. Without Claude Code, one person could not ship 75 versions in five weeks, and there wouldn't be something to film every day.

**Local, free, open source.** HA users care about not going to the cloud. A free core makes people willing to install and star it, and the online demo page plus one-click import keeps the trial barrier very low.

### Who's competing for this

| Name | When | Scale | Compared with NeonPlan |
|---|---|---|---|
| ha-floorplan | 2017 | 1,738 stars, barely growing | Hand-drawn SVG + YAML, pure 2D |
| shmuelzon/home-assistant-floor-plan | 2024-02 | 1,141 stars, about 6 a week | Sweet Home 3D plugin, exports rendered images, not editable in HA |
| floor3d-card | 2021 | 619 stars, stopped | Requires external modeling first |
| easy-floorplan | 2026-05 | 657 stars, about 18 a week | Simplified 2D card |
| ha-diorama | 2026-09-19 | 133 stars, 60 a week | Clickable 3D model card, no full editor |
| NextFloor | 2026-10-08 | 111 stars, 70 a week | A fork of NeonPlan, slogan: "forever fully free, no Pro, no store" |
| Cabane | 2026-10-16 | 92 stars, covered by How-To Geek | Illustrated standalone web app, syncs with HA |
| Home Assistant official | — | — | Only areas and floors data structure, no floor plan |

Data: GitHub, 11-06.

simon42 wrote in 11-02 that a few weeks ago, 3D floor plans in HA were something only people with Blender could handle, and now several have appeared at once. In early November there was even a YouTube video titled "Home Assistant in 3D: I tested 4 new floor plans", whose description said "thanks to AI, there's a new HA floor plan almost every day".

Copycats move fast too. 10-19 Torsten posted on the simon42 forum: "There are a lot of NeonPlan3D clones on GitHub now, and I don't provide support for them." At least five or six libraries were copied verbatim. NextFloor was forked from it, made its paid furniture packs and Pro features free, and got picked up by How-To Geek and simon42. simon42 himself forked NextFloor. Under the MIT license, there's no stopping it.

In product form, NeonPlan isn't very different from October's peers in this group. Its lead comes from being one or two weeks earlier, plus an account with a 40k following that posts every day.

### Can you follow it?

First, cross off what can't be borrowed: a 43k-follower German account that already makes HA content, and a German-speaking community that already recognizes it as the "original". Without those two things, building another 3D floor plan in HA would likely end up like ha-diorama or Cabane: about a hundred stars, one entry in a "4 new floor plans compared" roundup.

That leaves a few paths:

1. **Switch ecosystems.** openHAB, ioBroker (popular with German users), Homey, Domoticz, Node-RED dashboards. I haven't found one with the same level of completion, meaning a built-in editor plus live 3D (unverified; search their forums and GitHub before committing). These ecosystems are smaller than HA, so their star ceiling is lower.

2. **Target a different language audience.** NeonPlan's buzz is almost entirely in German-speaking circles, and almost nobody talks about it on English X. But someone has posted about it on English Reddit, and NextFloor got English media coverage, so the gap isn't big.

3. **Build the piece it left undone as a standalone project.** The most common request in the comments is "import my floor plan", and someone threw drawings at Claude and had three floors done in ten minutes. An open-source converter from "photo or PDF floor plan → generic layout JSON / glTF" could serve NeonPlan, NextFloor, and floor3d at once, without competing with them (inferred: I haven't found a project specifically doing this).

4. **Copy the playbook, change the circle.** This is the most valuable part of this piece: if you have an audience in some circle, use AI programming to build a tool that circle understands at a glance and can see working, post progress every day, answer comments with video, and treat the comments section as your feature backlog.

### If it were you

**C: Study how it was done, don't build another HA floor plan.** Its 1,000 stars came from the author's own short-video account, which you can't borrow. This category already has October and about a dozen AI-written peers, plus a fully free fork chasing it. What you can learn is the playbook: creator + daily AI shipping + comment section as feature backlog.

- **Who it suits** : developers who already have an audience in a niche, even just a few thousand followers (smart home, 3D printing, model racing, cameras, cycling, aquariums), or people who know smaller ecosystems like openHAB, ioBroker, or Homey and can get a hearing on their local forums.

- **Who it doesn't suit** : anyone who wants to head-on build another 3D floor plan inside HA; anyone with no audience counting on organic GitHub traffic; anyone planning to earn from paid packs (under MIT, these get forked into fully free versions, as NeonPlan already has).

- **How to build it** : pick a tool that is instantly clear visually and works right after install; package it as a one-click install in the host ecosystem's store (HACS-style); first put up a no-install online demo, then support import from common formats, plus a template for "let AI generate the config". Use a tool like Claude Code to ship one version a day, and make sure each version has one new feature that can be filmed.

- **How to get users** : start filming on your own short-video account from day one, one video a day, leaning on the "reply to a comment" format; in the same week post to the host ecosystem's official forum, local-language communities, big Facebook groups, and the matching subreddits; once stable, apply for the default store and get a top creator in the circle to write about it. NeonPlan's data shows that store listings and media coverage add only a small boost; most of the lift came from the first week of videos.

- **Timing** : the HA floor plan window has already passed. The "one person shipping a version a day with AI" playbook is still new, but other circles will probably be saturated within six months, so the sooner you produce a solid first one in a circle, the better.

- **Signs you've misread it** : (1) NextFloor or another peer with no built-in audience passes a thousand stars within a month or two, which would mean demand in this category matters more than distribution, and following it would be worth moving up a tier; (2) someone builds a peer in openHAB or ioBroker and gets several hundred stars, which closes the ecosystem-switch path; (3) HA officially builds a 3D floor plan into core, and the whole category shuts down.

### One line

A German smart-home TikTok creator (Mastershort, real name Torsten, TikTok @quit_your_day_job, 43k followers, 377k likes) built a Home Assistant 3D floor plan integration with Claude Code. He posts a development update on his TikTok almost every day and ships new versions based on requests in the comments (5 weeks, 75 releases, 1084 commits). The core is free (MIT), and he earns money from furniture packs, a Pro plugin and a €79 Supporter Pass. Most stars come from his own followers and the German HA community, not from organic GitHub traffic.

### 1. Basic data

- Repo created 2026-09-27, v10-01 released through v1.0.0,11-05 by 3.0.1. To date there are 75 releases and 1084 commits. The repo contains a `CLAUDE.md` that says "Talk to the user in German" and "After each phase: bump the version… tell the user in German what is new", meaning Claude Code writes by phase and the author accepts.

- Stars: 10-09 at first observation (repo age 540 days); 12 +10-10 (highest single-day within the observation window), 71 +10-11, 52,10-12 +31; then it settled at 10–25 per day; 11-06 is 1056 stars, 116 forks (github repo repo_day). gain_7d=104, prev_7d=111, steady growth. 11-04 and 11-05 added +26 and +22 respectively, matching the v3.0 release and simon42's article (11-02).

- Fork rate is about 11%, normal to slightly high for repos of this age. Much of it is "clones" (see section 5), not real contributors.

- The author's GitHub account was registered 2013 years ago and has only 39 followers, so he had no existing reputation on GitHub.

| big tech | HA official | — | — | Home Assistant has no 3D floor plan of its own, only data structures for areas / floors |

Simon42 11-02's post says: "A few weeks ago, a 3D floor plan inside HA was a project only people who could use Blender could run. Now several have popped up at once." In early November, a YouTube video titled "Home Assistant in 3D: I Tested 4 New Floor Plan Tools Live" had the description: "Thanks to AI, new HA floor plans come out almost every day." In October, this niche suddenly filled up with a lot of AI-written copycat projects. NeonPlan was among the first to do "draw in HA, view in 3D inside HA," and it has the most stars.

### 3. Where users come from (growth tactics)

1. **The author's own TikTok account (main channel, verified)** . Mastershort is a German smart-home / life-hacks creator with 43k followers who already made HA content before (CYD Studio, Zigbee Health Tool, Frigate, Paperless, etc.; his hit videos reached 540k views). NeonPlan-related videos captured by TikHub:
    - 09-28 "A small side project: a 3D floor plan built right in HA" 23k views; a video replying to comments the same day 37k views.
    - 09-30 38k views; "NeonPlan 3D is live" 10-01 53k views, 1510 likes, and he opened a "30 features" playlist.
    - **10-06 "You can now draw floor plans in HA very easily", 122k views, 2324 likes** , is the biggest one. It landed before our library started observing (10-09,540 stars), and it's very likely the main source of the 540 stars gained in the first 12 days (the timing matches; we don't have day-by-day star data from before 10-09, so this is an inference).
    - 10-14「目前最好的 HA 集成」1.5 万播放;10-21「正式进 HACS 了」7148 播放;10-23 v2.0 6550;11-02 3D 打印;11-04 v3.0。
    - From 09-28 to 11-04 he posted at least about 45 NeonPlan videos, many of them "Antwort auf @someone", i.e., replying to comments with video and treating the comment section as a feature-request pool. Each usually got 2,000–10,000 views.

2. **YouTube tutorial series (author's own channel "Mastershort der Lifehacker")** : in early October he posted a promo video and 12 German tutorial episodes (drawing the first floor plan, floor plan backgrounds, dashboard cards…), which gives it long-tail search traffic.

3. **Community posts** : 10-02 post on the HA official forum (Share your Projects, continually updated by the author, e.g. the 10-10 Wall View post); a post in the simon42 German community 10-16 (1602 views); posted twice in the big HA Facebook group (launch and v1.3); Reddit r/homeassistant has three: one third-party shoutout from u/daath "Found an impressive floor planner" (around early-to-mid October), and two posted by the author (around 10-22 "I built a free 3D floor plan… now in the HACS store", around 10-23 "NeonPlan 3D 2.0 – Live Presence"). We didn't get Reddit vote counts.

4. **Entered the HACS default store** (around 10-21): no need to add the repo manually anymore, just search NeonPlan and install. This is the "store search" channel in the HA ecosystem. Growth in the following days was only a small lift (10-23~10-25 per day, 15–24).

5. **Media / big accounts** : German HA top blogger simon42 wrote a piece in 11-02, titled about NextFloor (a fork), but the text calls NeonPlan the "original" and recommends the original to users who want a mature project and a German community. How-To Geek 10-16 wrote about Cabane and NextFloor, not NeonPlan. The French Domo-Blog also made an HA 3D floor plan video (relationship to NeonPlan unverified). Searching our X corpus turns up no neonplan (x-radar 45 days 0 posts), suggesting almost nobody in the English X community is discussing it.

6. **Online demo + importers** : neonplan3d.mastershort.de offers a free trial without installing; the import page supports Sweet Home 3D, iPhone LiDAR (RoomPlan), DXF, glTF, Floorplanner, and Valetudo maps, and also provides a "let AI write the floor plan" template, lowering the barrier to entry.

### 4. Why it took off

- **The demand has existed for a long time, but earlier solutions had a high barrier** : HA users have long wanted a "floor plan dashboard" (ha-floorplan has had 1.7k stars for 2017 years), but all required Inkscape/SVG, Sweet Home 3D, or Blender plus YAML. NeonPlan was the first to bring the editor into HA: draw rooms → bind to HA Areas → devices placed automatically → live 3D, with no CAD and no YAML.

- **The visuals are themselves shareable content** : neon 3D houses, lights glowing in real colors, curtains moving are naturally suited to vertical short video; the author is also a short-video creator, so the product and the channel are the same person.

- **Built-in audience + public development** : 43k German smart-home followers were in place on day one, with a daily "what I added today" post; comments request features, and days later he replies by video saying "done," creating a loop of "request → built → spread again." The CHANGELOG and forum posts both say "many features came directly from community requests."

- **Release speed from AI** : Claude Code writes the code, 5 weeks with 75 releases, v1.0 → v3.0. The feature set (roofs, gardens, cameras, energy, voice, person tracking, pets, a Christmas pack…) far exceeds older projects, and it gives him new videos to shoot every day.

- **Built for wall-mounted old tablets** : a dedicated Tablet quality mode, no redraw when nothing changes, tuned for old Fire tablets. This is a common HA deployment, and simon42's takeaway also lands on "a second life for old Fire tablets."

- **Local, free, MIT** : fits HA users' values (no cloud); core features are all free, lowering the psychological barrier to starring and installing.

### 5. Differentiation

- Compared with the older generation (ha-floorplan / floor3d-card / Sweet Home 3D plugins): **the editor is built into HA, real-time 3D, auto-bound to Areas** . That is the root reason it could take off.

- Compared with the AI-based peers that appeared alongside October (Cabane, ha-diorama, HA-Floorplanner, etc.): the product form is not very different. **The real difference is distribution** : it came out a week or two earlier, and has a creator account with 40k followers posting about it every day. It also brands itself "The original" to emphasize being first.

- The style (neon) is a memorable hook, but NextFloor also ships Neon / Blueprint / Day looks, so the style itself is easy to copy.

- Bottom line: the differentiator is "putting the editor inside HA", which is genuinely what made it work. Getting 1000 stars and pulling ahead of peers came from the creator's own short-video distribution and very fast iteration.

### 6. Where the money comes from

Core is free. mastershort.de sells a furniture pack ("one-time €29.90 to set up all standard rooms, then €10 for specialty or Pro features"), Pro plugins (Energy Pro, Car Pro, Household Pro, Heat Pro, Camera Cockpit), and a **Supporter Pass at 2027 €79** (covers all packs and Pro through end of 2027, including the NeonPlan Print 3D print beta). Licenses are signed per install, and updates are checked online once a day. Revenue is not public.

### 7. Visibility and copycats

- Visibility: **it's circulating in small circles** , mainly in the German HA community (TikTok, simon42, HA forums). On the English side there are only a few Reddit and Facebook posts. No big X accounts, and not on GitHub Trending (only 40 days old, below the 60-day threshold).

- The copycats are obvious: the author 10-19 posted on the simon42 forum, "There are a lot of NeonPlan3D clones on GitHub now, and I don't offer support for them." GitHub search turns up near-verbatim forks and copied repos from kars85, T-Eberle, Bearstorm, FedgarLurch, Anrolosia, and riccihenrique. **NextFloor** (therealMRBK, started 10-08, README says "started as a fork of NeonPlan 3D") made all of NeonPlan's paid content free: 40 furniture packs and nearly 800 models. It hit How-To Geek and 42,111 stars on simon, and is growing 70 a week. simon42 himself (TheRealSimon42) also forked NextFloor. Under an MIT license, forks strip the paywall outright, which is the biggest risk to this business model.

### 8. What to borrow

- **"Creator builds a product"** : a creator with an existing niche audience uses AI coding to quickly build a tool in the same domain as their content, films the development as daily short videos, uses comments as a demand pool and video replies to announce deliveries.

- Pick a tool category that is "instantly understandable visually and animates", which is naturally suited to short video.

- Build channels within the host ecosystem: first as a HACS custom repo, then apply for the default store. Post in the official forum, local-language communities, big Facebook groups and Reddit. Pair with an online demo and one-click import.

- Open-source core + paid content packs / Pro + annual pass. But expect someone to fork a "fully free version" under MIT.

### 9. Uncertain

- Day-by-day star history before 10-09 doesn't exist. Whether the TikTok video from 10-06 with 120k views was the main source of the first 540 stars is inferred from timing.

- Reddit post upvotes, comment counts, and exact post dates (only relative times like "14d ago / 19d ago" are available).

- Actual store sales and revenue.

- Real install counts (HACS does not publish download numbers).
