Nikon didn't release a Z8 II, but an open-source repo "released" one: how the AI-modifies-camera-firmware wave got traction in the Chinese photography community. 336 stars
What it is An offline Python tool. You feed it Nikon's official Z8 firmware, tick the features you want, and it outputs a modified firmware file that you flash to the camera yourself.
Why it blew up The Z8 and Z9 are nearly identical hardware, and Z8 owners have complained for three years about locked features. Just as someone else cracked Nikon's firmware encryption in October and AI-modifying camera firmware was hot, it became the first to ship a feature pack that actually matters for the Z8. The Chinese photography community spread it as a "grassroots Z8 II" and "AI pierces the butchering," and even the bricking controversy became shareable.
BHow you could ride this Pick a popular device with the same hardware and cheaper locked features that nobody has touched yet. Unlock only the two or three features users have been complaining about for years, build trust with hash locking and independent verification, focus on Xiaohongshu and Bilibili, and treat GitHub only as the download point. You need to move fast, because this window is closing.

NikonFirmwarePatch is an open-source tool that patches Nikon's official Z8 firmware. Oct 14 built the library, and it unlocks features Nikon gave only to the Z9 and newer bodies but not the Z8: RAW pre-shooting, a 8.3K open gate, and in-camera pixel-shift compositing. It never made GitHub Trending, almost no one in the English world has written about it, and the stars spilled over from Xiaohongshu, Bilibili, and SMZDM, reaching 6 336 by Nov. Below: what it is, why it took off, whether you should build one too, and how.
Oct 29, "Z82 Shocking Launch"
Starting Oct 2026 29, the homepage of the Chinese photography community was flooded with "Z82 Shocking Launch" posts. Click through and you find Nikon never held a launch event. The opening of SMZDM's 10-31 piece reads:
The one who launched this "new camera" was the grassroots community. ... A Z8 released in 2023 and now down to ¥16,000 was flashed by its users into a "Z82" that Nikon hadn't even announced.
Here's what happened that day: this repo released v0.3.0, adding the 8.3K 3:2 open-gate N-RAW and pixel-shift compositing. Users compiled it, packaged it, and flashed it into their cameras themselves. Someone set their self-built version number to "4.05 at random," and a comment read "thanks a-bro for open-sourcing it." The next day, the official Weibo account of the photography influencer group Yishehui reposted a concept poster for v0.3.0: "30FPS RAW+RAW pre-shooting really makes up for the Nikon Z8's shortcomings."
The reaction on GitHub moved in step: 10-29 it was still at 114 stars, 10-30 it gained 88 in a single day, and a week later it passed 300.
What it is
An offline Python build tool. You download Nikon's official Z8 C 3.11 firmware from Nikon's site, feed it in, tick the features you want, and it outputs a modified firmware file that you flash to the camera yourself. The repo doesn't include Nikon's original files and doesn't touch your camera or memory card.
Features are split into four groups that can be combined freely (15 combinations in total):
| Feature group | What it unlocks |
|---|---|
| framing | FX 8.3K 30/25/24p N-RAW 3:2 open gate, anamorphic desqueeze preview, four N-RAW quality levels |
| video-quality | ProRes HQ/422/LT/Proxy selection, five H.265 bitrate levels |
| log-colour | Beyond Nikon's own N-Log, can record S-Log3 (Sony) and Log3G10 (RED) |
| photo-tools | RAW pre-shooting at 15/30 fps, in-camera pixel-shift compositing |
Source: repo README (v0.4.0-rc.2,11-06).
The engineering is careful: the input firmware must be the original file at exactly 99,051,117 bytes with a matching SHA-256; a separate verify.py lets you check the output yourself; precompiled patch units come with a checksum manifest; the docs are bilingual (Chinese and English). The first paragraph of the README is a risk warning: "This is experimental firmware. Building or installing it may cause data loss, card damage, or camera malfunction."
Why this one, and why now
The demand is three years of pent-up frustration. The Z8 and Z9 use the same stacked sensor and the same EXPEED 7 processor. The Z9 has RAW pre-shooting, but the Z8 never got it. DPReview and Nikon forums have been asking since 2023, "How hard would it be for Nikon to add this to the Z8?" Nikon only officially added the open gate on the ZR 2.0 in September. Z8 users say, "The hardware fully supports it, they're just holding it back to leave room for upgrades." The Chinese community has a ready term for this: 刀法 (the knife technique, deliberate crippling).
The barrier was just broken by someone else. In late September, an overseas developer used AI-assisted reverse engineering on the Sigma fp, unlocked the open gate, and Sina 10-10 wrote it up as "AI cracking camera firmware is better than the official one." In Oct 5, another open-source project published a method for recovering Nikon's firmware encryption tables, allowing Z8/Z9 firmware to be repacked with checksums fixed. As SMZDM put it: "Nikon reused the keystream in the encryption of new models, so the firmware encryption of the entire mirrorless lineup was unraveled." This repo was built 9 days later, and its README credits several Z7/Z8/Z9 emulator projects. The "can be modified" step was cleared by predecessors; what this project did was ship the first feature pack that is actually useful for the Z8.
In the same month, every hot camera model spawned one. Research repo for the Sony A7C II (built 10-17, 1,118 stars), fujimod for Fujifilm (169), GRKit for Ricoh GR (175), wonder-lantern-z30 for the Nikon Z30 (240), and custom firmware for the Sony A7M4 (106). This was a collective wave, not one person's idea.
Where the stars came from: the Chinese photography content community, not the developer community

A few things worth noting:
- The bricking and Nikon's firmware update became the content itself. "One real body already bricked" and "Nikon's move the day after was rather subtle" are both SMZDM headlines. The controversy turned it from "a tool" into "a news story."
- The fork ratio is high. 65 forks against 336 stars, about 19%. Users have to clone and compile it themselves, so forks mean people are actually using it.
- The English-speaking world is nearly silent. On r/NikonZ8 someone asked, "Why is there zero discussion of this firmware on Reddit?" A YouTube video has a title mentioning a "firmware hacked" angle, and Thom Hogan's blog mentioned it in passing. PetaPixel, DPReview, and NikonRumors have not covered it in depth.
- The hype arrived, and so did the scammers. SMZDM 10-31: "People are already selling this open-source project that should be free to download." No signs of paid promotion or star-buying were found.
The issue tracker is now mostly in Chinese, and the requests are very specific: dual-card backup for video, gyro data, six-digit file-name counters, macro focus bracketing, plus a string of "can this be ported to the Z9 / Z6III / Z7II?" The community's answer is "the little cat is working on it."
Who it's competing with
| Competitors | Scale | Compared with alternatives |
|---|---|---|
| Nikon official firmware | All Z8 users | Doesn't offer Z8 pre-shooting or the open gate, and that's exactly why this exists |
| WonderLantern series (Z30, Z6, Z7/Z9 emulator, encryption tool) | The Z30's 240 stars | The foundation it builds on; focuses on research and minor features for entry-level bodies (shutter sound, viewfinder) |
| Repackaged versions (the 4.21 version on Xiaohongshu, forks of PIPA12344) | fork 27 star | Derivatives, not competitors |
| Magic Lantern (Canon) | Since 2009 | Canon can run code from the card, while Nikon requires a firmware reflash, which carries much higher barriers and risk |
| Modding repos for other brands in the same period | Sony A7C II's 1,118 star | Different cameras, but they're fighting for the same photography players' attention |
Star counts from GitHub, 11-06.
Verdict: on Z8 it has almost no competition. It's the first functionality pack, and currently the only one that works. The real competition happens between models: whoever gets a hot camera hacked first owns that camera's users.
If it were you
B. The opportunity is real, users are lining up to get it, but the bar is high, the window is closing, and you have to bet on a camera yourself.
Star counts for this kind of project come from a line people naturally pass around: "The manufacturer won't give it, the community did." Z8 proved that line can spread through the Chinese photography community on its own, without spending on ads. But very few people can follow: you need to read ARM firmware, have prior decryption work and emulators to build on, and own a camera you're willing to flash. One serious brick and the cost lands on someone else's tens of thousands of yuan camera.
Who it suits: developers who already play with embedded systems and reverse engineering, own a hot camera (or another device where the same hardware is split into tiers with features locked on the lower one), and already use AI to help read assembly. Ideally you're already active in the photography circles on Xiaohongshu or Bilibili.
Who it doesn't suit: people who've never touched firmware, or who just want to pick up some stars in three months. Here, a single brick's reputational damage outweighs whatever stars you get.
How to do it:
- Pick the model, not the feature. Start by listing combinations of "same processor, two tiers of models, lower tier with features locked." On the Nikon side, the same family's encryption has already been broken. Users of Z9, Z6III and Z7II have named these in issues asking for ports, but "someone's already on it," so before you start, check how far along that work is. For other brands, search GitHub first. This month Sony, Fuji, Ricoh and Panasonic all have people working on them. If a given camera already has someone who got it working, switch to a different one.
- Only go after the two or three things users have been complaining about for years. Z8 targeted RAW pre-capture and open gate, not a quieter shutter sound. Search DPReview and Chinese forums for "when will XX get YY," and the older the threads, the better.
- Treat trust as the product. Do what it did: don't redistribute manufacturer files, pin input hashes, ship the verification tool separately, put the risk warning in the first paragraph, and update the README the same day anyone reports a brick. With this kind of tool, no trust means nobody flashes it.
- Amplify with each version. Each major release drove a wave of stars. On the day of v0.3.0, it gained +88 in one day. Every version shipped one new feature you can screenshot and turn into a headline ("8.3K", "182MP").
How to get users: put your main effort into the content communities your target users already read, and treat GitHub as the download link and proof of credibility. The author posts on Xiaohongshu and answers questions in comments. Wait for Bilibili reviewers to come to you on their own to make hands-on, flashing and brick-rescue videos. Aggregator sites like Smzdm and NGA will repost it themselves. Make a "new camera launch"-style poster so digital influencers have an image to share. The English-speaking world on Reddit and YouTube is still empty. If you make an English version for a different model, you could try posting in r/<model> first (inference: this path hasn't been proven yet).
Now or never: the sooner the better. The wave started in late September, and by October every popular model had its own repo. The vendors are moving too: Nikon pushed the C3.12 in Oct 19, and this tool explicitly doesn't support 3.12. Once a new model or firmware rotates the keys, the window slams shut (my inference). Build the same thing three months from now and you're probably the second one.
What would mean you read it wrong: ① Nikon later firmware blocks the old downgrade path, or the official download links from 3.11 are pulled, so new users can't get input files, and the project stalls at its current star count. ② The ported versions of Z9 or Z6III draw noticeably fewer stars than Z8, which would mean this wave ran on the one-time buzz of "Z8 II didn't show up," not a repeatable playbook. ③ A large-scale brick makes the news. Reputation for this kind of project collapses with it.

One line
This is an offline Python build tool. It takes the official Nikon Z8 C3.11 firmware as input and patches it to generate a "community edition" firmware, unlocking RAW pre-capture, 8.3K 3:2 open-gate N-RAW, in-camera pixel-shift compositing, ProRes/H.265 quality tiers, S-Log3/Log3G10 and more. Many of these are features Nikon only gave to Z9 or newer models, not Z8. It works because the Chinese photography community (Xiaohongshu, Bilibili, Smzdm, Weibo) spread it as the "community Z8 II" and as news about "AI breaking the manufacturer's tricks". GitHub stars are just the overflow from that buzz. On timing, it landed in the middle of the 2026 9–October collective hype around "AI-assisted reverse engineering of camera firmware," just as others had publicly broken Nikon firmware's encryption and verification.
Data (our GitHub library, repo_day)
- Since the repo was created on 2026-10-14, it has 11-06 stars and 336 forks as of 65. The fork/star ratio is about 19%, high for a tool repo, because users have to clone it and compile the firmware themselves.
- Curve: 10-19 23 → 10-21 62 (first wave, Bilibili hands-on video) → 10-29 114 → 10-30 202 (+88 in a single day) → 11-06 336. Last 7 days +134, first 7 days +124, never made GitHub Trending (trending_days_any=0).
- The 10-30 spike lines up with v0.3.0 released on 10-29, which added 8.3K open gate, pixel-shift compositing and four N-RAW tiers (CHANGELOG.md). The same day, a batch of "Z8 II Stunning Launch" posts appeared on Weibo and Xiaohongshu (see below).
- The author's account has only this one repo. On Xiaohongshu the author goes by @Astro (that's what the intro to Bilibili video BV1aznm6CEff and several Smzdm articles call them).
Why it took off
1. The demand was three years of built-up frustration
- Z8 and Z9 use the same stacked sensor and the same EXPEED 7 processor. Features like RAW pre-capture exist on Z9 but never on Z8. Nikon forums and DPReview have been asking since 2023 (a nikonrumors 2023-12-01 rumor thread; a DPReview thread "Just how easy will it be for Nikon to add RAW Pre-capture to the Z8/Z9?").
- Open-gate-style features were only officially given by Nikon on the ZR 2.0 (newsshooter 2026-09-07). Z8 users feel the hardware clearly supports it and that it's being held back by a "trick."
- Original words from a Smzdm article: "The hardware fully supports it, they just held it back to leave room for upgrades" and "z8 to z82 fixed with one firmware" (post.smzdm.com/p/az87p28n, 10-31).
2. Timing: the collective wave of AI reverse engineering of camera firmware, plus prior cracking work
- At the end of September, overseas developers used AI to help reverse engineer the Sigma fp and unlocked open gate. Media wrote it up as "AI cracking camera firmware beats the manufacturer" (Sina, 2026-10-10).
- On 10-05, WonderLantern/nikon-fw-key-tool publicly documented how to recover the XOR table in Nikon firmware, making it possible to repackage Z8/Z9 firmware and fix the checksums (GitHub repo, 63 stars). A Smzdm article from 10-25 wrote: "A few days ago someone confirmed Nikon reused a keystream in the encryption of new models, and the firmware encryption across the whole mirrorless lineup was cracked by following that thread." Thom Hogan also wrote in 10-08 that someone in China "used AI to add Log6G8 to the Z9III/Z3/Z10" (zsystemuser.com).
- This project's README, as of 10-14, credits the emulator projects RdWing/z8-qemu, WonderLantern/z9-qemu, z7-qemu and others. In other words, the "can modify firmware" step had already been solved by others. This project builds on that and became the first one that is actually practical for Z8.
- Around the same time, similar repos popped up in clusters (our GitHub library): QAQLeonard/a7c7-fl2-research for Sony A23C II (10-17,1118 stars), justjake/fujimod for Fuji (10-15,169), ahonn/GRKit for Ricoh (10-15,175), WonderLantern/wonder-lantern-z30 for Nikon Z30 (10-08,240), and the Erlla custom firmware for Sony A7M4 (10-12,106).
3. Spread path: the Chinese photography content circle, not the developer circle
- Xiaohongshu: the author @Astro posted directly on Xiaohongshu and answered questions in the comments (Smzdm 10-25 quotes "Astro also added a line in the Xiaohongshu comments…"). From 10-29 onward there are Xiaohongshu notes titled "Z82 Stunning Launch" (xiaohongshu.com/explore/6ae4c2ef000000001200f572, shared via Smzdm).
- Bilibili: 10-19 HX鬼畜宅 posted "Nikon Z8 RAW Pre-Capture Hacked Firmware Test" (BV1crnG6xEMx), reaching about 16K views and 158 comments as of 10-25 (什么值得买 10-25). Other videos include BV1aznm6CEff (user flashes successfully), BV1sixi6yEPq ("Nikon NIKON Z8II Launch | 8.3K OpenGate & RAW Pre-Capture…"), a used-lens bricked-recovery video BV13Axv6EExG, and 薮猫伊万 BV1JTn564ETw (electron-microscope teardown of the EXPEED 7, with a pinned comment warning that one Z8 has already been bricked).
- Weibo: The official Weibo account of 易摄会 posted 10-30: "30FPS RAW+RAW pre-capture really makes up for the shortcomings of the Nikon Z8", with a v0.3.0 concept poster, picked up by Sina News (sina.cn 5359656429947016).
- 什么值得买: From 10-21 to 11-01, at least 6 AIGC roundup articles, such as "Nikon Z8 cracked open-source: RAW pre-capture unlocked, one real camera already bricked," "Nikon Z8II never came, but a 'grassroots version' did," and "Nikon Z8 rescued by community firmware."
- NGA forum: "Nikon Z8 pre-capture RAW firmware leaked overseas, the AI coding era has arrived" (bbs.nga.cn tid=47752688).
- Only scattered discussion in English: r/NikonZ8 has a thread asking "Is there really nothing on Reddit about the new Z8 community firmware?" (the body wasn't captured, 403). Matt Irwin's YouTube title mentions "FW Being Hacked" (about 36k views), and Thom Hogan's blog has also mentioned it. I found no full PetaPixel or DPReview coverage and no dedicated NikonRumors story. x-radar finds no related tweets in the last 30 days.
- "Bricking" and "Nikon ships 3.12 the next day" became the spreadable material: Nikon released C3.12 10-19/20 and took down the 3.11 instructions page (issue #11, nikonrumors 10-19). The comments argue over whether it's an anti-hack move, and 什么值得买 wrote up the timeline, which pushed the heat up another notch.
4. Why people are willing to use it and star it
- The features are real and can be combined: four feature groups give 15 combinations, so users build what they need and manage their own risk.
- Engineering that earns trust: it requires an exact match on the input firmware SHA-256, ships an independent verify.py, precompiled units with a checksum manifest, bilingual Chinese/English docs, a color report, and LUTs. For something where a wrong flash means a brick, that level of care is itself the reason people feel safe using it.
- Fast iteration: in 23 days it went v0.1 → v0.2 → v0.3 → v0.4-rc.2. The issue tracker is mostly in Chinese (feature requests include gyro, dual-card video backup, a Z9 port, Z6III, and so on).

Verdict: on the Z8 it has almost no direct competitor and is the first usable feature pack for the Z8. Competition happens between brands: in the same month, every popular camera model got its own AI modding repo.
Growth tactics (evidence)
- The Xiaohongshu author personally posted and runs the comments (confirmed; both 什么值得买 and the Bilibili description cite @Astro).
- Third-party Bilibili creators ran tests, flashes, and brick-recovery videos (confirmed, e.g. BV1crnG6xEMx).
- A digital-photography Weibo influencer, 易摄会, reposted the poster (confirmed, 10-30).
- AIGC roundup articles on 什么值得买 and posts on the NGA forum kept amplifying it (confirmed).
- The "bricked" and "Nikon will ship 3.12 soon" controversy narrative (confirmed).
- Scattered discussion on English-language YouTube and Reddit (partly confirmed; the post bodies weren't captured).
- No sign of paid promotion or star farming.
Visibility
It has spread beyond a small circle, but mostly within Chinese photography communities: multiple articles and videos on 什么值得买, Sina, NGA, and Bilibili. Mainstream English photography media hasn't formally covered it. It has only a few hundred stars, and the GitHub developer crowd mostly doesn't know about it. The project makes no money, and there's no public revenue.
Copycats and derivatives
- PIPA12344/NikonFirmwarePatch-04.18 (11-02,27 stars): an unofficial fork that adds Log3G10/S-Log3 to the H.265.
- A repackaged version of Qindao's only designated goblin 4.21; a user casually typed in a "4.05" version number, compiled it themselves, and redistributed it (什么值得买 10-31).
- Someone is already reselling this free, open-source project, and the community posted warnings about the scam (什么值得买 10-31).
- Users are asking for ports for the Z9, Z6III, and Z7II (issues #6, #19), and the community says "the cat is working on it."
Differentiation
- It targets the Z8, a high-priced flagship, and adds the features users complain about most (RAW pre-capture, an open gate, pixel-shift compositing). It solves real pain points, not toy features like swapping the shutter sound.
- It's delivered as a composable offline builder with independent verification, not as a straight .bin dump. That sidesteps the copyright problem of distributing Nikon firmware and raises trust.
- Bilingual, but the author is on Xiaohongshu, which lets it reach Chinese users.
- These differentiators are necessary for it to take off. The real push, though, came from timing (encryption was broken, the AI modding boom) and from viral storytelling in Chinese photography media ("the grassroots Z8II," "the AI cut through the encryption").
Takeaways
- Find devices with the same hardware where the manufacturer locks features by tier (cameras, headphones, routers, car head units), then use AI-assisted reverse engineering to unlock the premium features. The story carries its own spread: "the maker won't give it, but the community did."
- Put the main effort on the content communities where the target users are (Xiaohongshu, Bilibili), and use GitHub only for distribution and trust signals.
- High-risk tools need strong verifiability (hashes, an independent checker, risk disclosures). The "bricking" controversy can actually bring traffic.
- Time it to the hot-topic window: in the same month every brand got one, so it's first come, first served.
Uncertain
- It's unverified whether the Xiaohongshu account @Astro and the GitHub account XinmiaoZhao are the same person. Only media reports mention it; no direct confirmation.
- I couldn't pull the latest Bilibili view counts or the Xiaohongshu note engagement.
- Unclear whether Nikon's C3.12 targets the hack (whether it closes the hole). After 3.11 came down, it's harder for new users to get the original input firmware, which could limit further growth.
- The actual number of people who flashed it and the brick rate are unknown (issue #3 has a serious failure report).
- The Reddit post body wasn't captured (403).
